# AI Spending Needs a Product P&L, Not a Token Dashboard

Token dashboards are useful for engineers. They are not enough for a CEO, CFO, or CTO deciding whether an AI workflow deserves more capital.

[The FinOps Foundation's 2026 survey](https://data.finops.org/) reports that 98% of respondents now manage AI spend, up from 31% two years earlier, and identifies AI cost management as the most desired future skill set. [McKinsey](https://www.mckinsey.com/capabilities/quantumblack/our-insights/the-state-of-ai) found that operating cost was already constraining AI use for about one in five organizations, even while 60% expected to increase AI investment.

Cost visibility is improving. Value visibility needs to catch up.

## Give each workflow an economic owner

Treat every material AI workflow like a small product with a simple profit-and-loss view. Name the executive or product owner responsible for both benefit and cost.

The monthly review should answer:

- What volume of work entered the workflow?
- What percentage completed correctly?
- What customer, revenue, capacity, or risk outcome changed?
- What did the complete service cost?
- What exceptions and human work remained?
- Is adoption high enough for the benefit to exist?

An AI system that is rarely used has no meaningful unit economics, even if each request is cheap.

## Count the full cost

Include more than model inference:

- data preparation and retrieval;
- model, embedding, and reranking calls;
- tools and third-party APIs;
- cloud infrastructure and storage;
- observability, security, and evaluation;
- human review and exception handling;
- product, engineering, and support labor;
- vendor commitments and unused capacity; and
- incident, compliance, and rework cost.

This prevents a team from optimizing the most visible line while total operating expense continues to rise.

## Choose a business denominator

Use a unit connected to value:

- cost per correctly resolved support case;
- cost per complete onboarding file;
- cost per qualified opportunity;
- cost per accepted engineering change;
- cost per reservation modification; or
- cost per prevented manual review.

Track quality and consequence beside the cost. A low-cost workflow that creates more customer corrections or policy errors is not efficient.

## Set investment thresholds

At each maturity stage, define what justifies the next level of spend.

An experiment may need to prove feasibility. A limited release may need to prove adoption and stable quality. A scaled product may need to meet contribution, capacity, or service-level targets.

Set stop-loss conditions as well: maximum monthly spend, minimum successful completion, unresolved incident thresholds, and a date for intervention when adoption remains weak.

## Optimize in the right order

First remove unnecessary steps and calls. Then improve context and caching. Route simple work to smaller models. Automate deterministic verification. Negotiate committed usage only after demand is stable.

Do not sign a large model commitment to make an unproven workflow look cheaper.

FinOps for AI is not a finance team policing engineers. It is product, engineering, finance, and business leaders making informed tradeoffs among value, speed, quality, and cost.

Cayru helps companies connect AI telemetry and cloud spending to workflow outcomes, then optimize the architecture without weakening product quality.
