As AI makes it easier to create software, it also makes it easier for every team to create its own stack of model providers, vector stores, agent frameworks, secrets, evaluation scripts, and deployment patterns.
That freedom feels fast at the beginning. At enterprise scale, it becomes a support and governance problem.
DORA's 2025 research describes AI as an amplifier of an organization's existing strengths and weaknesses. It also reports that 90% of organizations had adopted at least one platform and links high-quality internal platforms with the ability to unlock value from AI-assisted development.
The CNCF frames successful platforms as a way to improve value streams indirectly through faster releases, portability, resilience, security, and developer productivity.
The point is not to centralize every decision. It is to make the reliable path the easiest path.
Do not begin by buying a platform tool and announcing a transformation. Interview product and engineering teams. Identify repeated work and inconsistent controls around:
Choose the two or three problems that create the most delay, risk, or duplication.
A golden path is an opinionated, supported route to a common outcome. For an AI service, the first version might provide:
Teams should be able to create a compliant starting point without submitting several tickets or learning the details of every underlying system.
The golden path should cover common needs, not imprison specialized products. Let teams deviate when latency, residency, model capability, regulation, or customer requirements justify it.
An escape path should identify the owner, reason, additional controls, and support model. Hidden exceptions create shadow platforms. Visible exceptions teach the platform team what the next supported capability may need to be.
Developers and AI product teams are customers. Measure:
Do not celebrate the number of platform components. Celebrate reduced cognitive load and better delivery outcomes.
Security, policy, evaluation, and cost management should be built into templates, pipelines, gateways, and runtime controls where possible. A PDF telling every developer to remember 40 rules is not a scalable platform.
The platform team provides leverage; product teams still own their application behavior and customer outcome. Clear ownership prevents the internal platform from becoming either a ticket queue or a convenient place to outsource responsibility.
Cayru helps organizations build pragmatic internal platforms and golden paths that support AI Product Engineering, LLMOps, cloud modernization, and DevSecOps without creating unnecessary platform scope.
Design the first AI golden path around one repeated delivery problem.
