Context Engineering Is Replacing Prompt Engineering
Many AI teams spend weeks refining the wording of a system prompt while feeding the model stale policies, overlapping tools, irrelevant documents, and a long conversation history.
The prompt is not the only problem.
Anthropic describes context engineering as the progression from optimizing instructions to curating the complete set of information available during inference: prompts, tools, external data, message history, and other state. The reason is practical. Context is finite, and more information is not automatically better information.
For executives, this changes the investment question. Reliable AI depends as much on information architecture and operating discipline as on model capability.
Design the context contract
For each workflow, define what the model needs at the moment of decision:
- system and policy instructions;
- current user and authorization context;
- authoritative business facts;
- relevant history;
- available tools and their descriptions;
- high-quality examples; and
- the output or evidence required.
Then define what should stay out: unrelated records, expired instructions, raw search dumps, redundant tool definitions, secrets, and data the user is not allowed to access.
Retrieve for the decision
Retrieval should not mean “find similar text.” It should answer a business question with the right source, version, permission, and freshness.
A customer-service agent asking about a refund may need the current order, the customer's entitlement, the policy version that applies to the purchase date, and the permitted action. Twenty pages of loosely related policy make the model work harder while increasing the chance of conflict.
Return compact, structured evidence. Preserve source identifiers so the application and the user can verify important claims.
Manage memory deliberately
Conversation history is not a trustworthy memory system by itself. Separate:
- session state needed for the current interaction;
- workflow state such as completed steps and pending approvals;
- durable preferences or facts that have a defined owner and retention rule; and
- summaries that can be regenerated or challenged.
Long histories accumulate errors, outdated assumptions, and irrelevant detail. Compact them, but keep critical decisions and evidence explicit.
Reduce tool noise
An agent with hundreds of tools may spend context and reasoning capacity simply deciding what exists. Expose the smallest relevant tool set for the current role or workflow. Use clear names, narrow scopes, precise schemas, and useful error responses.
Evaluate the context, not only the answer
When quality falls, test each layer:
- Was the right source retrieved?
- Was it current and permitted?
- Did conflicting information reach the model?
- Were the necessary tools available?
- Did context length hide the important instruction?
- Could the system reproduce the decision?
Changing the model may improve symptoms without fixing the information system.
Context engineering is where AI Product Engineering meets data architecture, security, knowledge management, and product design. It is not a prompt-writing specialty.
Cayru helps teams design context pipelines that connect models to authoritative, permission-aware data and focused tools while preserving testability and cost control.
